90-Day Outsourcing Transition Playbook

A phase-by-phase checklist for transitioning CX operations to an outsourced partner. From vendor selection through full-production launch, nothing falls through the cracks.

Days 1-30

Lay the groundwork: define what you are outsourcing, select your vendor, and prepare your internal teams for the transition.

  • Define outsourcing scope: which processes, volumes, and SLAs
  • Document current-state process maps and knowledge base
  • Build a vendor shortlist and issue RFP/RFI
  • Conduct vendor due diligence (financials, references, certifications)
  • Select vendor and negotiate contract terms
  • Complete legal review: MSA, SLA, data processing agreement
  • Perform technology assessment: integration points, data flows
  • Appoint an internal transition manager and governance team
  • Create a detailed transition timeline with milestones
  • Develop a communication plan for internal stakeholders
  • Establish a risk register and escalation matrix
  • Align finance on budget, billing cadence, and FX exposure

Phase 2: Setup

Days 31-60

Stand up the outsourced operation: onboard teams, configure systems, train agents, and run a controlled pilot.

  • Onboard vendor project manager and team leads
  • Provision system access: CRM, telephony, ticketing, WFM
  • Configure VPN, SSO, and security controls for remote access
  • Deliver product and process training curriculum
  • Create QA scorecard and calibration schedule
  • Build real-time reporting dashboards and KPI trackers
  • Run a 1-week pilot with a controlled subset of volume
  • Conduct daily calibration sessions during pilot
  • Document pilot findings and iterate processes
  • Set up workforce management forecasting and scheduling
  • Validate disaster recovery and failover procedures
  • Finalize escalation paths between internal and vendor teams

Phase 3: Launch & Optimize

Days 61-90

Go live at full volume, monitor performance against SLAs, iterate on processes, and begin scaling.

  • Transition to full production volume per ramp plan
  • Monitor SLA adherence daily for the first 2 weeks
  • Hold weekly business reviews with vendor leadership
  • Conduct QA audits at 2x normal frequency during ramp
  • Iterate SOPs based on real production data
  • Launch CSAT and agent-level feedback loops
  • Optimize scheduling based on actual volume patterns
  • Begin planning for Phase 2 scale-up or new workstreams
  • Run a 90-day retrospective and document lessons learned
  • Transition from daily to weekly governance cadence

Transition Best Practices

Dedicated Transition Lead

Assign one person full-time to the transition. Split attention is the number-one cause of delayed go-lives.

Parallel Run Period

Overlap internal and outsourced teams for 2-4 weeks. It costs more short-term but prevents quality dips.

Baseline Metrics First

Measure your current performance before transition. Without a baseline, you cannot evaluate vendor impact.

Over-communicate

Daily standups in Phase 2, weekly reviews in Phase 3. Reduce cadence only when SLAs are stable for 2+ weeks.
